January 2024: The Whiteboard Problem
I remember standing in front of the whiteboard on a Tuesday morning in January 2024. Our operations director had written six product formats we needed to run by Q3: 5-gallon water, cold drinks, PET soda, canned beer, and two juice SKUs. Then she looked at me and said, 'You can source this, right?'
I'm the office administrator and indirect procurement lead for a 120-person beverage co-packer. I manage roughly $600k a year across 20 vendors—PPE, packaging, lab supplies, and the occasional capital equipment buy. I report to operations and finance. Capital equipment is not my daily comfort zone. But when you're the person who knows the vendor paperwork, you get the project.
The list looked straightforward on paper: a 5 gallon water refill machine, a cold drink filling machine, a PET bottle soda filling machine, a soda bottle packing machine, an automatic juice filling machine, and a beer can sealer. Six machines. One line. One deadline.
Why did we need all six? Because our customers kept asking for smaller runs across more formats. We couldn't keep saying no. Efficiency was becoming our competitive edge—or our bottleneck.
First Step: Turning a Wish List Into Specs
I did what any admin buyer does first. I opened a spreadsheet and started asking annoying questions. What bottle sizes? What speeds? What changeover time? What sanitation standard? What utility requirements?
That's when the project got real. The 5 gallon water refill machine needed to handle heavy polycarbonate bottles and a wash-rinse-fill sequence. The cold drink filling machine had to run both carbonated and non-carbonated products. The PET bottle soda filling machine needed precise carbonation and fill-level control. The soda bottle packing machine had to match the filler's output without crushing lightweight PET. The automatic juice filling machine required hot-fill capability and sanitary product contact parts. The beer can sealer needed low oxygen pickup and a reliable seam check.
Our QA team added one more requirement: 3-A sanitary design on product-contact parts and FDA-compliant food-contact materials. That narrowed the vendor list quickly.
Finance added a rule: no vendor gets a PO without a W-9, certificate of insurance, and a clear warranty statement. That sounds bureaucratic, but it kept us out of trouble. In 2022, I approved a small vendor without checking invoicing capability. They sent handwritten receipts. Finance rejected the expense. I ate $2,400 from my budget. I wasn't going to repeat that with six machines.
The Decision That Kept Me Up: Turnkey vs. Specialists
I went back and forth between a single turnkey vendor and multiple specialists for two weeks. The turnkey approach offered one contract, one installation team, and one throat to choke. The specialist approach offered better performance per machine, more flexibility, and—honestly—better service when something breaks.
On paper, turnkey made sense. But my gut said we'd lose too much control. We already had a mix of older equipment. A single vendor would either replace everything or force us into their ecosystem. In my opinion, that's a red flag for a co-packer that lives on flexibility.
I also considered leasing instead of buying. Leasing lowered the upfront hit, but the terms locked us into service contracts and per-cycle fees. For our utilization—about 4,000 hours a year—buying made more sense. That said, I can see leasing working for a startup with unpredictable volume.
So I chose the messy path: separate vendors for filling, packing, and sealing, but with a shared interface spec. I wrote down speeds, bottle handling dimensions, PLC protocols, and changeover expectations. I made every vendor sign off on the same document. Then I scheduled a factory acceptance test, or FAT, before anything shipped.
That FAT decision saved us.
The Twist: The Machines Didn't Want to Talk
Two weeks before shipping, we ran the FAT at the integrator's plant. The PET bottle soda filling machine hit its target speed. The soda bottle packing machine ran smoothly on its own. But when we connected them, the line stuttered. Bottles backed up. The packer's infeed timing was slightly off. The filler's discharge gate wasn't syncing with the packer's PLC.
Nothing was broken. That's the frustrating part. Each machine met its own spec. They just didn't meet each other's reality.
We spent two days adjusting sensors, rewriting ladder logic, and shimming conveyors. The vendor blamed the other vendor. I blamed myself for not writing a tighter interface spec. Looking back, I should have included a combined dry run in the contract from day one. At the time, I thought separate FATs were enough. They weren't.
So glad I insisted on the FAT. Almost skipped it to save travel costs. That would have meant discovering the mismatch after installation, with production breathing down our necks.
Installation and the Beer Can Sealer Surprise
The line arrived in April. The 5 gallon water refill machine was fairly straightforward. The cold drink filling machine took longer because we had to dial in carbonation for two recipes. The automatic juice filling machine needed extra cleaning validation. The beer can sealer was the surprise—not because it failed, but because the seam inspection training took longer than expected. Our operators had to learn a new quality routine.
We also had to coordinate with our existing ammonia refrigeration system. The cold drink and juice sides needed chilled water and glycol loops. That wasn't part of the filling vendor's scope. We brought in our refrigeration contractor, and the scheduling alone took three calls a week. If you're planning a line like this, put refrigeration, compressed air, steam, and drain capacity on the same Gantt chart as the machines.
Here's the thing: automation doesn't remove skill. It moves skill to different places. Instead of filling by hand, our team now watches trends, checks seams, and troubleshoots sensors.
Compliance Was Its Own Project
Every product-contact part needed documentation. The automatic juice filling machine required hot-fill validation. The beer can sealer needed seam teardown records. The 5 gallon water refill machine needed cleaning logs. We built a binder—yes, a physical binder—for auditors. It's not glamorous, but it's what keeps us certified.
Where We Ended Up
By July, the line was running at our target rate. Changeovers were still slower than the brochure promised, but they were predictable. We cut one full shift of manual packing per week. Rework from overfilled or underfilled containers dropped. The best part? Our sales team could finally say yes to mixed orders without calling me in a panic.
The numbers weren't dramatic, but they were real. Before the project, we ran about 60 orders a month with two manual packing stations. After, we handled 85 orders with the same headcount. Our on-time delivery went from 88% to 96%. Those aren't vendor claims. That's our internal data from Q1 to Q4 2024. I track it because finance asks.
There's something satisfying about seeing a plan survive contact with reality. After all the vendor calls and late-night spec reviews, the line runs. Not perfectly. But reliably.
What I'd Do Differently Next Time
If I could redo the project, I'd add three things to the contract:
- A combined factory acceptance test with all upstream and downstream machines connected.
- A written changeover matrix for every SKU, not just the fastest one.
- A spare-parts list priced upfront, so finance doesn't get surprised later.
I'd also push harder on one point: don't compare only machine prices. Compare total installed cost. That includes freight, rigging, utilities, training, spare parts, and the cost of downtime when two machines don't talk.
Efficiency isn't just speed. It's predictability. A line that runs 5% slower but changes over in half the time often wins.
In my opinion, that's the real lesson from buying a 5 gallon water refill machine, a cold drink filling machine, a PET bottle soda filling machine, a soda bottle packing machine, an automatic juice filling machine, and a beer can sealer in one year. The equipment matters. The interfaces matter more.
Would I do it again? Yes. But I'd write the interface spec first, before I ever asked for a quote.
